Should OKRs be tied to bonuses? Almost never.

The shortest version: never wire cash to individual or team-level OKR scores. The designed exception, a company-level gate on the strategic portfolio, with floor protection, lives in Bonus Gate Design. Everything else follows from why.

The moment money attaches to the number, Goodhart's law takes the wheel: targets get sandbagged at negotiation (Target Setting becomes a pricing exercise), Aspirational Targets die (nobody stretches for a pay cut), Confidence Assessment corrupts (everything reports green until it can't), and the retrospective's learning-weighted grades become a bonus court. You lose the honesty the entire system runs on, Psychological Safety has a price, and this is it.

What to do instead. Individual performance is assessed on role goals set with the manager, growth, craft, contribution, which may reference OKR contribution as narrative evidence, never as formula. OKRs are not an individual performance tool. Recognition for OKR achievement: celebrate loudly, promote on demonstrated judgement, keep money structural (salary, company-level outcomes) rather than score-linked.

Sales teams, the hard case. Quotas are Business-as-Usual machinery: they live on the KPI Scorecard with their own commission logic. Never duplicate the quota as a Key Result, a number that pays twice gets gamed twice. Sales OKRs target the system that produces quota attainment: win rate, cycle time, segment mix, ramp time. The quota measures the engine's output; the OKR rebuilds a part of the engine.
