What's wrong with cascading OKRs?

Cascading level-by-level is slow, bureaucratic and kills autonomy. In our system alignment is earned, not enforced: every team can recall the strategy, executes for outcomes, and writes an impact narrative for why each OKR matters now. Teams seek input but do not wait for approval.

Key Result or task, how do I tell?

A Key Result is a measurable outcome, not work you plan to do. If it is a thing you will do, it is an initiative, process commitment or experiment, tracked separately from the Key Result. Task-based Key Results are an explicit anti-pattern.

Should discovery work have its own OKRs?

No. We retired Discovery Key Results in Jun 2025. Discovery now runs as the continuous discovery track of Dual Track Discovery, outside the OKR cycle, and its findings feed OKR creation.

How many OKRs should a team have?

As few as possible, one and at most two active OKRs per team, worked in serial. Attention and resources are finite; if everything is important, nothing is.

Where do KPIs fit alongside OKRs?

They are different tools. KPIs run business-as-usual on a scorecard; OKRs target a specific, wildly important change. Reserve OKRs for breakthrough goals and let scorecards run the day-to-day.

How do you make autonomous teams stay aligned?

Alignment comes from strategy comprehension, not approval chains. Everyone must read, understand and recall the strategy so autonomous decisions still point the same way, paired with psychological safety so teams debate hard and still commit.
