What No framework yet gets right

Not having a framework is not a failing. Every framework is just scaffolding for a few simple ideas, and plenty of good companies run for years on clear thinking and a shared spreadsheet. You can get most of the value with none of the acronyms.

The gap the average AI leaves

Without any structure, goals quietly become a to-do list, and the average LLM will cheerfully generate a longer to-do list on request. The missing piece is not a framework you have to learn; it is three questions the average AI never thinks to ask. The upgrade teaches it to ask them.

What to improve, and why it works

1. What outcome are we changing, from what to what?

Start with the number or behaviour you want to be different, and be honest about where it is today. "More customers" is a wish; "trial-to-paid from 8% to 14%" is a goal. Naming the starting point is what makes progress visible.

2. What is in the way?

Name the obstacle before you start, not at the post-mortem. It is the single highest-leverage habit in goal-setting: the research on it is unusually clear, and it is the step almost everyone skips. If you cannot name what is stopping you, you do not yet understand the goal.

3. How will we know each week whether we are winning?

Pick one leading signal you can watch weekly, not just the lagging outcome you see at quarter end. It turns a distant target into a live scoreboard, so you can correct in week three instead of discovering the miss in week twelve.

The before could mean anything and be measured by nothing. The after names the outcome and its baseline, the obstacle, and a weekly signal, which is the whole of goal-setting with none of the jargon.

Do I need a goal framework? +

No. Frameworks are scaffolding for a few simple ideas: pick an outcome to change, name the obstacle, and watch a weekly signal. If you do those three things honestly, you have most of the value of any framework. Adopt one later if and when the extra structure earns its keep.

What is the simplest way to set goals? +

OKRs or just a to-do list? +

A to-do list tracks activity; a goal tracks whether the activity worked. If your list could be fully completed while nothing improved, you have tasks, not goals. You do not need OKRs to fix that, just an outcome, an obstacle and a weekly signal.
