Corporate Purpose
Martin’s position on purpose: real and valuable only when integrated with the other four cascade choices. Otherwise it is decoration, or worse, cover.
Purpose properly understood is a Winning Aspiration with moral content: who the company serves and why that matters. And its test is the same as every cascade box faces: does it shape Where to Play, demand a specific How to Win, require particular capabilities, and get reinforced by the management systems? A purpose that constrains no choice is not guiding the company, it is accompanying it.
The failure case
Martin's example is WeWork: "elevate the world's consciousness", floating entirely free of the actual choices, which were a real-estate arbitrage. The gap matters more than the grandiosity. Purpose without integration does not merely fail to help; it corrodes trust when the gap becomes visible, because employees and customers discover the poster and the business were never connected, and they re-price everything else the company says accordingly.
The diagnostic
Trace the purpose downward. If removing it would change no decision, no market entered or exited, no product killed, no capability funded, it is a poster. The same integration test applied to ambition instead of virtue is BHAGs through Martin's lens: the moonshot and the mission fail the same way, by never touching the operating plan. Purpose that passes traces all the way to what the company will not do for money, which is the only sentence in a purpose statement that costs anything.
How this connects to OKRs
Purpose enters our methodology through narratives: every Objective carries a written explanation of why it matters now, and in purpose-led organisations that chain should reach the purpose in one or two steps. If a quarter's OKRs cannot be traced to the purpose without poetry, either the goals are drifting or the purpose is decorative, and it is worth finding out which before the next planning cycle rather than after the next PR incident.
One line to keep: If removing your purpose would change no quarter's OKRs, it is a poster, not a purpose.
